How Psycho Bunny Is Scaling AI Agents Across Retail Ops

A closing-session recap from RetailClub AI Festival in Huntington Beach: Live Agents, one Fluent Commerce integration, and a working model for autonomous merchandising & planning.

RetailClub AI Festival wrapped last week in Huntington Beach after three days of conversations on where retail operations are actually headed. To close out the event, our co-CEO Jeff Fish took the stage at the Retail AI Council Beach House alongside Guy Vallieres, CFO of Psycho Bunny, and Nicola Kinsella, Chief Strategy Officer of Fluent Commerce, for a session we'd been looking forward to all week: How Psycho Bunny Is Scaling AI Agents Across Retail Ops: From Replenishment to Autonomous Merchandising.

The Story Starts Before Intelo

Psycho Bunny went live on Fluent Commerce's order management system back in 2022, when their previous system couldn't keep pace with the brand's growth. In 2026, Psycho Bunny came to Intelo to modernize the planning and inventory decisions that were still running on a legacy system and a lot of spreadsheets. Rather than ripping anything out, Intelo built AI agents that plug directly into Fluent: Intelo makes the recommendation, a merchant approves it, and Fluent handles execution out to the warehouse. It's a direct extension of the Intelo x Fluent Commerce partnership announced in August 2025, now running for a real customer in production.

Psycho Bunny started with Intelo at the beginning of 2026 with Replenishment and is expanding to include pre-season, MFP, and in-season planning.

Agents, Not Dashboards

The conversation kept returning to one distinction. A dashboard tells a planner what already happened and leaves the decision, and the data entry, to a human. Intelo's agents make the recommendation, let a planner approve or adjust it in plain language, and push the resulting action straight into Fluent as a real transfer order. Nothing gets re-typed into another system, and nobody has to go looking for the insight.

And to be clear about what this isn't: it isn't a plan to replace planners. It's built to take the repetitive, spreadsheet-heavy allocation and replenishment work off their plates so they can spend their time on strategy, exceptions, and the calls that need real human judgment. The agent still surfaces its recommendation and waits for approval before anything moves.

Three Things That Stood Out

  • Past the AI hype cycle, into a live retail organization. Not a lab pilot: a real multi-hundred-door footprint across the US and Canada.
  • Real ROI, measured in replenishment efficiency and inventory orchestration. 1 to 5 weeks of supply in a single allocation run, with zero manual re-entry.
  • The operational foundation autonomous merchandising is built on. Six agents live today, with Merchandise Financial Planning and Assortment Planning targeted next.
